“What should we track?” depends on your funnel, not your ego

Behaviour metrics still matter when they’re tied to intent, because context changes what “engagement” actually means. Scroll depth on a pricing page matters. Scroll depth on a blog post might not. Engagement rate is only useful if you know what “engaged” users do next.
Conversion metrics create the hard line, because they’re the actions that move someone into a sales process. Form submits, calls, bookings, checkout completions, quote requests. These should be tracked as events with consistent parameters so you can segment by channel, landing page, device, and geography.
Quality metrics drive profitable growth, because not all leads are worth the same effort. This is where most businesses stop short. It’s not enough to count leads. You need to know which leads become sales, which enquiries are tyre kickers, and which channels produce repeatable value. That usually means pushing offline conversion data back into your ad platforms and connecting CRM stages to acquisition source.
Stronger growth systems come from aligned measurement, because website metrics should map cleanly into how the business actually grows. Landing page performance is where we see the fastest gains, but only when the tracking is clean. You need to know which page a user first entered on, what they did next, and whether they converted later. GA4 can do this, but only if your event setup and reporting views are designed properly.
More realistic reporting comes from multi touch thinking, because buying journeys are rarely linear. Assisted conversions and path exploration are often ignored because they’re messy. They’re messy because buying is messy. If you sell anything with a considered decision cycle, last click reporting will lie to you. Not maliciously. Just mechanically.
Discoverability metrics matter now, but they don’t replace conversion tracking
More resilient acquisition comes from tracking beyond sessions, because AI search and answer engines change how visibility shows up. It means you expand your measurement foundation to include signals that support citations and algorithmic alignment. Structured data coverage, indexation health, content entity consistency, and branded search lift become more important because they influence whether machines can confidently reference you.
Better interpretation comes from technical structure, because good content can still be hard for systems to parse. If your site isn’t built for that environment, you end up with strong content that machines struggle to interpret. Why businesses avoid the right metrics (even when they know better)
Reliable tracking comes from careful implementation, because the tools are straightforward but unforgiving. Sometimes it’s capability. GA4, Tag Manager, and CRM integrations aren’t hard, but they’re fiddly. One wrong trigger and your data integrity is gone for months.
Accountability comes with clarity, because the right metrics remove comfortable ambiguity. Sometimes it’s fear. The right metrics remove excuses. Once you can see which channel produces low quality leads, the conversation gets uncomfortable. It stops being “the market” and starts being “our offer”, “our messaging”, “our follow up”, or “our landing page”.
Consistency requires ownership, because unowned systems don’t get finished. And sometimes it’s ownership. No one is responsible for the measurement layer end to end, so it never gets finished. Marketing owns traffic. Sales owns outcomes. The website sits in the middle, ungoverned.
What a proper measurement foundation looks like in a small business
More useful reporting comes from fewer, agreed definitions, because complexity doesn’t create clarity. It’s not a 40 metric dashboard. It’s a small set of definitions everyone agrees on, tracked consistently, and reviewed against real decisions.
Cleaner data starts with conversion specs, because conversions are product requirements, not optional settings. Start by locking down your conversions. Treat them like product requirements. Define the event, define when it fires, define the parameters you need, and test it across devices. Then connect those events to channels with clean UTMs and cross domain tracking where needed.
Better lead quality decisions come from source linkage, because “a lead is a lead” is how budgets get wasted. Next, connect lead quality back to source. If you don’t have a CRM, even a disciplined spreadsheet is better than nothing, but a CRM makes it scalable. The point is to stop treating all leads as equal.
Sustainable iteration comes from boring reporting, because heroics are a sign the system is broken. Then make reporting boring. If your reporting requires heroics every month, the system is broken.
